Most roofing contractors do not ignore immigration compliance. They just assume it will work itself out—until it doesn’t.
An unexpected inspection. A document error. A foreman who says too much or not enough. Suddenly production slows, crews get nervous and leadership is reacting instead of leading.
This is not a legal issue first. It is an operational issue.
If you want stability in your workforce and confidence on your jobsites, you need systems. Clear, boring, repeatable systems.
Start with ownership. One trained person in your office should own I-9 management. Not “HR handles it.” Not “payroll keeps those somewhere.” One accountable individual responsible for completion, corrections, storage and periodic internal reviews. I-9s should be stored separately from personnel files. Corrections should follow federal guidelines. Internal audits should happen on your schedule, not the government’s. If you do not audit yourself, someone else eventually will.
Next, build a jobsite protocol before you ever need it. When someone shows up on a jobsite asking questions, your crew should not be guessing. Your SOP should clearly define:
Your foremans are there to run production, not interpret policy. Give them clarity so they can stay focused and calm. That stability trickles down to the crew. In the office, control access and documentation flow. Employment records should be secure. Visitor access should be intentional. Everyone should know what to do if records are requested. Professional organization reduces confusion and shortens disruptions.
Here is the bigger picture. Immigration compliance is not about politics. It is about leadership discipline. Roofing companies that scale successfully operate from structure, not assumption. They do not wait for pressure to expose gaps.
If your current plan is “we will deal with it if it happens,” you are not leading. You are hoping. Strong SOPs do not create fear. They create calm. And in this environment, calm is a competitive advantage.
