Why full pipelines still strain finances 

A packed schedule can still leave you staring at a bank account that doesn't match it. I've experienced that exact disconnect, and after nineteen years I can tell you it's one of the most common, least talked about problems in roofing. Being busy and being profitable are not the same thing, and that gap can quietly swallow a company that looks successful from the outside. 

Revenue on the schedule isn't cash in the bank 

A signed contract, even a completed job, isn't money yet. It's a promise of money moving through a process that costs you real dollars before it pays you back a dime. 

Materials hit you two different ways. Some suppliers want payment up front, so that money leaves your account before a single shingle goes on the roof. Others put you on 30 day terms, which feels like breathing room until you realize it's just a delayed deadline. That invoice comes due whether or not your customer has paid you yet, so you're racing one clock while waiting on the other. Add weekly labor, plus a final payment or draw that might not land for weeks after the work is done, and you can see how a full schedule still runs you dry. 

That lag is called work in progress, or WIP, and the more you grow, the wider it gets, because you're front loading costs on more jobs at once. 

Where residential and small commercial differ 

Residential, most of my experience, is predictable once you know the rhythm. Small commercial, which I have direct experience with though this isn't the large bonded general contractor world, adds draw schedules, retainage held until the punch list closes and slower moving property managers. Five to ten percent of a job's value can sit unpaid for months after your crew has moved on. Price that lag in, or it will drain a company that looks profitable on paper. 

Managing profit and payment terms 

This is where the fix lives. Track cash flow separately from job profitability. A job can hit its margin and still be the reason you're short this month, because timing matters as much as the number. 

Match your deposit to your real exposure. If a supplier wants payment up front or your terms are only 30 days, your down payment needs to cover that material cost before you ever schedule the crew, not just be a token gesture. Build progress payments into every contract with a longer install window, so cash comes in as costs go out instead of all at once at the end. 

And don't treat the down payment conversation as awkward. Frame it plainly: this covers materials so we can get your job on the schedule and keep the project moving without delays. Homeowners understand that. It's not a sign of distrust, it's how a well-run project works, and saying it with confidence sets the tone for the whole job. 

A full pipeline tells you demand exists. It doesn't tell you whether your business can carry the weight of it. That comes from a system, and systems can be built.
