Professional service operations can help roofing contractors strengthen customer relationships, improve consistency and create new opportunities for long-term growth.

When RoofersCoffeeShop® caught up with Tracey Donels of Service First Solutions at Western Roofing Expo, the conversation highlighted an opportunity that extends well beyond the show floor: building a professional roof service department that customers can rely on. For roofing contractors, service and maintenance can provide an important connection to customers between major projects. Rather than functioning only as reactive repair work, a well-developed service operation can help contractors identify problems earlier, support ongoing roof performance and become a trusted resource for routine and larger roofing needs.

That relationship often starts with the smallest calls. Consistently solving everyday problems gives building owners, property managers, facility professionals, roofing consultants and national service networks a reason to continue working with a contractor. As Tracey emphasized, contractors have an opportunity to help customers before they realize they have a major problem.

Professionalism, however, requires more than technical repair skills. Strong service departments depend on clear communication, thorough documentation, consistent check-in and check-out procedures, effective use of customer portals, professional appearance and reliable follow-through. Those details can be especially important for customers managing multiple properties or coordinating work across locations.

Every service department also has room to improve. Contractors establishing a service operation may need foundational procedures, operating expectations and revenue goals. More established teams can evaluate revenue per truck, the balance of warranty and billable work, productivity, department processes and opportunities to strengthen customer relationships.

That is where learning from other service professionals can add value. The Roof Service Summit brings together contractors and service professionals who are investing in their departments and want to learn from peers facing similar challenges. Planned perspectives include roofing company owners, service managers, building owners and property managers, giving attendees an opportunity to consider both internal operations and the customer experience.

Contractors can use those conversations to examine where their own processes are inconsistent, how effectively their teams communicate and document work and whether their service operations are creating lasting relationships instead of responding only to emergencies.

Outside education can help roofing companies fill knowledge gaps, strengthen fundamentals and build employee development into a more complete training system.

Building a strong training program does not require a company to teach every skill internally. Service First Solutions emphasizes that industry education can complement in-house instruction by giving employees access to technical knowledge and perspectives they may not encounter within their own organization.

Programs such as NRCA’s Roofing 101 can provide a foundation in roofing systems and industry fundamentals. The University of Wisconsin’s Low Slope and Metal Roofing Systems courses offer another opportunity for employees to deepen their technical knowledge. By identifying resources that align with specific roles and responsibilities, companies can use outside education to support the skills their teams need to develop.

The value of these programs grows when companies make them part of an intentional training system rather than treating them as occasional events. Leaders can identify the skills needed for each position, select outside programs that support those needs and incorporate those opportunities into individual development plans. This approach also demonstrates a company’s investment in employee growth.

Internal training remains essential because each organization understands its own processes and expectations best. Those company-specific lessons should continue to be taught from within. At the same time, outside expertise can strengthen a team by supplementing internal knowledge with additional technical instruction and industry perspectives.

Service First Solutions also highlights several ways companies can continue developing their organizations, including intensive contractor visits, service-focused peer groups and total access consulting. Together with outside educational resources, these opportunities can help companies create a broader approach to employee development.

Service First Solutions will bring together commercial roofing contractors from across the country for the 2026 Service First Summit, November 9 through 11 at the Cascades Conference Center in The Colony, Texas.

The annual event brings together members of Service First Solutions' service focused peer groups, creating an opportunity for contractors who face many of the same challenges to step outside of their individual businesses and learn directly from one another.

Unlike a traditional conference built primarily around presentations, the Service First Summit is designed to encourage conversation and collaboration among contractors focused on growing and improving their repair and maintenance operations. Attendees will have opportunities to discuss challenges, exchange ideas, compare processes and learn from the experiences of other service leaders.

“One of the most valuable things we can do is get good contractors in the same room and let them learn from each other,” said Tracey Donels, founder and CEO of Service First Solutions. “Nobody has every answer. But when you bring together people who are willing to share what is working, what is not working and what they have learned along the way, everybody leaves better than they came.”

The summit will begin with a welcome reception on November 9, followed by two days of programming on November 10 and 11. Attendees will also have opportunities to network with fellow contractors and connect with industry sponsors that provide products and services supporting commercial roofing operations.

The Service First Summit builds on Service First Solutions' ongoing peer group program, which connects noncompeting commercial roofing contractors throughout the year through structured virtual meetings and in person gatherings. The program gives service leaders a consistent forum to discuss operational challenges, share best practices and learn from contractors performing similar roles in markets across the country.

About Service First Solutions

Service First Solutions works with commercial roofing contractors to build, optimize and scale profitable repair and maintenance departments. Through strategic consulting, peer groups, field and office training and industry specific resources, SFS helps contractors improve the processes, people and performance behind their service operations.

This year’s show is coming up fast with the first day being September 27, 2026 and we wanted to help you build the ultimate attendee schedule.

The Western Roofing Expo (WRE), which is sponsored by Western States Roofing Contractors Association (WSRCA), is one of the premier events in the roofing and waterproofing industry. Not only is it chock full of iconic moments, like the Roofing Games™ shingling competition and the live auction, but it also boasts 28 educational sessions, two keynote luncheons and more!

That’s a lot of programming for just three days (the 2026 show will be held from 9/27/26 to 9/29/26), which is why we wanted to break down some of our must-attend sessions and events!

Sunday, September 27, 2026

The first day of the show will mostly be networking with industry experts and peers. There are a few events you can opt to attend, such as the Bob Porter Golf Tournament and Sporting Clays Tournament, but the main event of the day is the WRE Welcome event and auction. Sponsored by GAF, this event not only marks the beginning of the 2026 show, but also raises funds for the Davis Memorial Foundation, WSRCA’s charitable organization.

Monday, September 28, 2026

In addition to those education opportunities, Monday boasts two luncheon options, three demonstrations and the much-anticipated Roofer’s Feud event. Here’s a bit about those options:

After breakfast, it’s time to jump straight back into education sessions! Some of our must-attends for Tuesday include:

The Roofing Roundtable: hosted by the WSRCA Young Roofing Professionals Committee and led by Rachel Garcia of Malarkey Roofing Products, this session is all about building multi-generational teams.

How a responsive repair and maintenance department can strengthen customer trust and create future opportunities.

On this episode of Roofing Road Trips®, Heidi J. Ellsworth spoke with Tracey Donels of Service First Solutions about the role service plays in a roofing contractor’s growth. Drawing on nearly 20 years of experience in commercial roofing, Tracey explained that quality work remains essential, but contractors must also deliver dependable communication, customer care and speed.

Why should contractors make speed a priority in roofing service?

Tracey noted that contractors cannot differentiate themselves simply by promising to complete a quality repair because customers already expect competent work from every roofing company. He explained:

“Nowadays, you can't simply go out there and say you're going to do a good repair. No one's going to go and say they do a bad repair. So, it's all about providing a good product with good customer service at a high rate of speed.”

He compared offering roofing services to the Chick-fil-A model: Customers have an immediate problem and expect a reliable solution without unnecessary delays. By consistently resolving smaller repair needs, contractors can become trusted partners when larger roofing decisions arise.

What do building owners expect from a service provider?

Tracey explained that building owners want a dependable partner who responds quickly, communicates clearly and takes responsibility for resolving the issue.

“They want to know they're going to be taken care of. They want to know that they have a trusted partner that they can communicate with and say, ‘Hey, I have an issue.’ And they're going to get to the resolution of that issue ASAP with the team.”

Meeting that expectation requires defined roles and repeatable systems. Tracey noted that high-performing teams move work through a consistent process rather than expecting one person to handle every responsibility.

How can service relationships lead to additional roofing work?

Tracey explained that repeated service calls give contractors opportunities to demonstrate reliability and build trust before a customer needs a larger project. He shared:

“The more little problems we solve for our customers, the more they're going to come back. And the more they come back, the more problems they have and the bigger problems they have.”

He added that more than half of his former company’s project revenue during his final two years came directly from existing service clients. Those opportunities were supported by familiarity, trust and a history of solving problems.

A service department can be more than a repair operation. When contractors provide consistent care, clear communication and timely solutions, they create relationships that can support the entire business.

Ellisha Loftus shares how scalable processes, mentorship and focused improvements can strengthen roofing service departments.

Strong roofing service departments are built through strategy, communication and processes that help teams work more efficiently. On this episode of Roofing Road Trips®, host Megan Ellsworth spoke with Ellisha Loftus, growth consultant at Service First Solutions, about the experience shaping her approach to service leadership.

Ellisha has nearly 16 years of experience in commercial roofing and 25 years in commercial construction. Her career has included helping develop customer relationship management systems, writing standard operating procedures and leading a service department that managed 52 two-person teams across the country. Those opportunities gave her a close look at the systems, positions and relationships that keep a roofing business moving. Reflecting on the lessons that have remained consistent throughout her career, Ellisha explained, “The underlying themes to success are always the same and that is having those repeatable processes that are scalable.”

She added that those systems must remain centered on the people a roofing company serves, noting, “Everything that you do, do that with a client-focused nature, always think how does that affect the client and continue to be innovative, stay up with the new technologies.” At Service First Solutions, Ellisha works with roofing companies at different stages of growth. Some may be building a service department around one truck, while others are developing financial skills, implementing software or expanding established operations.

Her approach begins with identifying manageable improvements that reduce duplicated work and return time to the team. When evaluating daily operations, Ellisha asks, “What are some small tweaks we can make to your day-to-day that will give you your time back to focus on the client?”

Service First Solutions also brings service professionals together through peer groups, giving contractors opportunities to discuss challenges, exchange ideas and support one another. Ellisha emphasized that the collaborative nature of the roofing industry continues to fuel her passion for the work.

Ultimately, her goal is to help contractors achieve measurable progress, whether that means improving margins, reducing indirect costs, developing employees or strengthening processes. Describing the team’s commitment to those outcomes, Ellisha stressed, “Anything that drives your business forward, we're there for.”

A clearly defined maintenance program can help contractors protect roof assets, strengthen customer relationships and create recurring opportunities.

Commercial roofing contractors often begin customer relationships with small repairs, but a structured service department can turn those initial calls into long-term partnerships. During this CoatingsTalk, Chris Huettig, vice president of technical services at KARNAK and Tracey Donels, owner of Service First Solutions, discussed how contractors can develop maintenance offerings that provide measurable value.

Why is a service and maintenance department essential?

Tracey explained that small service jobs give contractors an opportunity to demonstrate reliability and build relationships before larger roofing needs arise. “The thing that gets us started in business is those small jobs that can help us build the trust and the relationships with those customers, leading forward,” Tracey shared.

With the right structure, a service department becomes more than a necessary part of operating a commercial roofing business. It can support customer retention and create opportunities for future maintenance, restoration and replacement work.

How should contractors define their initial offerings?

Chris encouraged contractors to clearly explain what customers are purchasing and to consider presenting maintenance as a form of asset protection. He shared, “When you define what you're doing, the building owners clearly understand what they're buying as that asset protection program.”

A clearly defined scope also helps contractors separate included services from additional work that may require a new proposal. Contractors can create different service levels based on each building’s condition, use and inspection needs.

What separates preventive maintenance from an inspection?

Tracey cautioned contractors against labeling a basic inspection and report as a preventive maintenance program. “They're calling it preventive maintenance, but all they're doing is going out there, doing an inspection and providing a report,” according to Tracey.

True preventive maintenance includes work such as removing debris, cleaning gutters and completing minor repairs. A defined menu of services also makes it easier for salespeople to educate building owners about solutions beyond leak response and roof replacement.

Building type, roof age, rooftop traffic and surrounding conditions should guide the frequency and scope of each program. Chris noted that inspection schedules should be adjusted to the needs of each property. “There are instances where that needs to be increased. It depends on each building owner and the situation there,” he explained. Restaurants may have grease near exhaust systems, while shopping centers can experience frequent traffic from heating, ventilation and air conditioning technicians and other trades. Older roofs or buildings surrounded by trees may also require closer attention.

By defining services clearly and matching them to individual properties, contractors can establish expectations, protect customer assets and create a foundation for more efficient operations.

            style=' '  width='600' height='300'  loading='lazy' decoding='async' />

By Brenda Littau.

Turn routine maintenance into lasting loyalty.

For homeowners, a roofing relationship often begins with a problem: a leak, missing shingles or water appearing where it should not be. For roofing contractors, that first service call can become much more than a small repair. It can be the start of a long-term relationship that leads to future maintenance work and, eventually, the replacement job.

Tracey Donels, owner of Service First Solutions, believes contractors can grow their businesses by focusing on repair and maintenance as a relationship-building strategy. Rather than viewing smaller jobs as distractions from larger reroofing projects, contractors should see them as opportunities to prove their value when homeowners need help most.

“The customer’s issue isn’t that they need a new roof,” Tracey said. “Often the customer’s issue is they have a roof leak and they think they need a new roof.”

That distinction matters. A homeowner dealing with an active leak is looking for someone who will respond quickly, explain the issue clearly and provide a solution that fits the situation. In some cases, a repair may be enough. In others, maintenance can extend the life of the roof and give the homeowner time to plan for a future replacement. Either way, the contractor who solves the immediate problem earns something more valuable than one service ticket: trust.

A strong maintenance program gives contractors a reason to stay connected with homeowners between major projects. Regular inspections, minor repairs and proactive recommendations help homeowners understand the condition of their roofs before an emergency forces a decision. It also gives contractors a better understanding of each roof’s history, recurring concerns and likely replacement timeline.

When the time comes for a reroof, that history can make the decision much easier for the homeowner. They are not starting from scratch, gathering estimates from unfamiliar companies or wondering who they can rely on. They already know the contractor, have seen the quality of the work and have experienced the company’s communication and service firsthand.

Speed is a major part of that experience. Tracey emphasized that quality workmanship is essential, but responsiveness can be just as important when water is entering a home. Homeowners may not remember every technical detail of a repair, but they will remember who answered the phone, showed up quickly and helped protect their home.

That level of service can set a contractor apart in a competitive market. It also creates a steadier source of revenue when homeowners are reluctant to commit to a full replacement because of economic uncertainty or rising costs. Maintenance and repair work help keep crews active while building a customer base that can support future growth.

For contractors, the goal is not to push a replacement before it is needed. The goal is to become the trusted roofing resource homeowners call first, whether they need a small repair, preventative maintenance or a complete reroof.

Service First Solutions is also expanding that growth-focused mindset through new owners-only peer forum groups. Designed for roofing company owners who want to build their businesses rather than prepare them for sale, the groups will include five to six companies that meet twice a year in person and four times a year virtually. Participants will share challenges, tour one another’s operations, build accountability and learn from peers who understand the day-to-day realities of growing a roofing company.

For contractors looking to strengthen their customer relationships and their businesses, the path may start with the smallest job: solving a homeowner’s problem today so they know exactly who to call tomorrow.
